Yeah, I want him to stay but an 8 year contract at ~$11M is something I suspect would cause problems on the back half of it.

Between the Eichel trade, the play-offs, and this, the Calgary Flames have caused me to suffer an unreasonable amount of butt-clenching so far in 2022.

The problem with not signing Gaudreau is that the Flames will use that cap space in much worse, likely devastating ways.
Gaudreau IS the least risky option.

Yeah, if we could trust the team to accept that it's a fatal blow to lose your best asset for nothing and move in another direction it would be one thing. They won't, and it will be the other thing.
The money of a signing is going to be too much though. It's a really bad place to be in.

It scares me to think that Treliving might overpay for a UFA like Kadri if Gaudreau doesn't resign.

Depends whether you're thinking about it with your "business head" (as Tre must) or with your "fan head" (as most of us do...because we're not Tre).
Johnny brings in bucks...lotsa bucks. So one needs to look at the opportunity cost of NOT signing him...potential flagging interest in the Flames, same for an arena, loss of seatholders and sponsorships, fewer jersey sales.
OTOH, an $11M AAV contract can become a millstone, unless you plan on simply playing in the back half with a $5M smaller cap (essentially), or eating salary on a trade - which comes to much the same thing.
As a fan, I don't care what the Flames spend...I like watching him, he's exciting, has a bunch of great moves, brings speed and finesse to the team's game...and increases their chance of a Cup.

For a team that trades picks like trading cards, why are we worried about what our cap situation will look like in 5 years? Clearly the window is now
With or without JG, there isnt a lot of young help coming through the pipeline and all our key D are young and underpaid as is our #1 center.
In 4-5 years the cap situation will suck regardless if JG is eating 2-3 million more then we would like.

He's not replaceable so there's no doubt if he leaves it's devastating to the Flames but it's out of the team's control now. If he leaves you just have to move on and hope that the team can win with different players. A small market western canadian team will always have the risk of losing top players to free agency, especially US born players. It is what it is.

Once money is agreed, is it safe to assume that the other contract variables are essentially complete? I’m thinking that standard clauses NMC etc are like radio buttons on a form?
