Negan really twisted the "half of your stuff" angle too. Rick assumed that meant half the food, half the guns, etc...but Negan made it mean we get all of the good stuff and you can keep the useless stuff.
Rick's forces in Alexandria were really weak too. No Darryl, Glenn, Abraham, Maggie, Morgan, Tara, Heath, or Carol. Michonne, Rosita, Sasha, and a bunch of Alexandrians. Of the Alexandrians, the best one Aaron is at the hilltop with Maggie.
Rick's forces are scattered, and Negan's visit seemed to happen relatively quickly, so it's unlikely Rick would have time to organize. That's probably not an accident.
We also have to keep in mind that Rick doesn't know as much about Negan's operation as the audience does at this point. As far as Rick knows Negan is a guy with dozens of loyal and well armed troops. He doesn't know about any kind of underlying resentment among Negan's guys.
