Leno turned the Tonight Show into a loser at first too. NBC gave him time to build an audience. Not sure if that would have happened with Conan as I think a lot of his fans are internet savvy and just watch it online.

Leno never agreed to it, he was told to leave. And then in fear of Leno going to FOX NBC held him hostage giving him a primetime show (fail).
After that experiment failed as both struggled with their shows NBC had to either let Leno go outright (suicide) or make a shuffle. Conan refused so NBC let the ratings loser go.
Everybody blames Leno here, but lets face it, it's not Leno's fault that Conan can't compete with Letterman. He can't compete with Leno either ( 2.5 mil versus 5.3 mil viewers).
All this bashing here that old people are dumb and all and Conan's humour is too intelligent for them, but in the end Conan got his butt kicked by two old farts.
Conan belongs on late show where younger people can watch him.
